Six weeks after their manager started doing a handful of things differently, five people on the same team were asked, separately, the same question: what's changed. Not from a survey. Not scored on a scale. Just asked, and recorded in their own words.

No two answers matched. All of them pointed at the same thing.

What They Noticed First

"He actually waits for an answer now, instead of moving on after two seconds of silence," one said. "She stopped saying 'let's take that offline' every time something got slightly uncomfortable," said another. Small, specific, almost mundane observations — nothing that would show up as a headline, everything that shows up on a Tuesday.

None of them described a transformation. All of them described a habit.

What They Didn't Expect to Notice

A few mentioned something they hadn't anticipated: they'd started doing it too. One person said they'd caught themselves asking a teammate "what do you think" instead of just answering — a small mirror of the exact shift they'd noticed in their manager weeks earlier, adopted without deciding to adopt it.

Nobody had asked them to change anything. They just had.

The Moment It Stopped Feeling Like a Program

For most of them, there was a specific point where it stopped feeling like something imposed from outside and started feeling like how the team actually worked. Nobody could pin the exact week. It was somewhere around the point where they stopped mentioning "the thing we're doing" and started just doing it.

One person put it simply: "I forgot it was supposed to be an exercise."

What They'd Tell the Next Team

Asked what advice they'd give a team just starting out, the answers converged more than anything else in the conversation. Give it more than a week before deciding it's not working. Say the specific thing, not the vague thing. And notice the small stuff — because the small stuff, repeated enough times, is what it actually looks like when something real changes.

None of them used the word transformation. All of them, without planning to, described one.
